AI agents that actually ship: how we automated 40% of our ops

We're two humans + nine specialized AI agents + Kira, an always-on voice concierge. Here's exactly which ops the agents own, which the humans keep, and why the math works.

AI agents that actually ship: how we automated 40% of our ops

The shape of the team

There are two humans running KOAI Studios: Jesús (CEO, everything strategy + client) and Sasha (co-founder, production floor). And then there are nine specialized AI agents plus Kira, a voice + concierge agent that sits at the front desk 24 hours a day.

This isn't a marketing claim. The agents actually do work we used to do by hand, and we stopped scaling the humans a year ago because the agents kept covering more ground.

Which ops the agents actually own

- Kira (voice + omni) — incoming calls, WhatsApp, SMS. Qualifies leads, answers FAQs, books discovery calls, hands off real humans to Slack when needed. Running on Claude Sonnet for omnichannel and Claude Haiku for voice (ElevenLabs on top). - MARCO — creative direction, brand-consistent image generation briefs for ad variants. - VERA — copywriter. Ad copy, email sequences, landing page rewrites. Trained on the client's brand voice at onboarding. - PIXEL — image generation orchestrator. Routes to Flux 2, Z-Image Turbo, or Gemini Imagen depending on job type. - CIPHER — data + tracking stack. Maintains Conversions API setup, GA4 schema, UTM hygiene. - PRISM — reporting. Generates the weekly dashboard summaries that get posted to the shared Slack on Friday afternoons. - ATLAS — customer support tier 1. Answers anything that doesn't need escalation. - NOVA — QA. Every design file goes through NOVA's checks for bleed, CMYK, resolution, font embedding before it hits the press. - DELTA — deploy + infra. Watches health of koai-api, koai-v2, koai-portal; alerts us when something drifts. - FORGE — internal build agent. The one writing most of the code you're reading about right now.

What the humans still do

- Pick what's good — models generate 40 creative variants, Sasha picks 3. Models suggest 10 copy angles, Jesús narrows to the one that actually fits the client. - Own the hard conversations — pricing, strategy calls, anything the client pays for with their own discomfort. Humans. - Review every output — nothing a client receives went unread by a person. The agents draft, humans ship.

The math

A year ago this company was 8 humans doing the work of 8 humans. Today it's 2 humans + the agents doing the work of roughly 12. The math only works because we kept the humans on the high-leverage parts.
